Fifteen years building and scaling distributed systems, across the industry's move from bare-metal servers and monoliths to cloud-native, Kubernetes and GitOps. I take on the work teams postpone: paying down technical debt, building deployment from nothing, and keeping systems running.
Reference architecture. Client code is under NDA, so this page describes the design and the reasoning behind it rather than a specific deployment.
A single pipeline template shared across dozens of microservices, instead of dozens of pipelines that drifted apart the moment they were copied. A service opts in by declaring its type; the stages, caching, scanning and promotion rules come from the template.
The measurable outcome was release time falling from a multi-day coordinated event to roughly fifteen minutes. The unmeasured one mattered more: when releasing is cheap, teams release smaller changes, and smaller changes are what actually reduces incidents.
